## Planning Self-Managed Team Member Rotation

As teams move from supervising or facilitating to more self-managing work teams during their development, members will take on more responsibility for their different team roles. As part of this process, members will rotate their roles to allow everyone to participate in the self-leadership process. During the rotation process, team members may also choose to cross-train to increase team flexibility and group knowledge.

The most common method of rotating team roles is to use a rotation grid. This method works best for teams with many different roles and numbers of members. To create a rotation grid, the team leader should use Excel or another spreadsheet tool for quick creation. Create a grid with the team member names listed down the first left column. The team should then decide how often to rotate roles: weekly, monthly, quarterly, or other. If rotation is to occur weekly, role titles are placed in the top row. The dates each member plays a role will be placed in the cell where the names and roles converge. If the rotation is less frequent, place the months or timeframes in the top row and code for the roll titles in the cell where the timeframes and names are added. Examples that can be used for role title codes are: F = Facilitator, M = Minute Taker, T = Timekeeper, G = Gatekeeper, and etc.

Another option for weekly role rotation where members have fewer roles to perform, such as in meetings, is to go alphabetically by each member’s last name. As the same member has multiple roles, different roles will follow each other for three periods. This method works well for small or large teams as it is easy to follow without written guidelines, as long as members arrange for others to transfer into their roles if they will be unavailable during the work week. An example of an alphabetical name rotation for a four-member team with three rotating meeting roles over a 4-week period might be as follows:

• Member “A” will be the facilitator for week 1, and then the minute taker in week 2 and the timekeeper in week 3. When Week 4 comes around, “A” has no role other than participating team member.
• The “B” member will be the facilitator for week 2, and then the minute taker in week 3 and the timekeeper in week 4. In week 1, this member only performs his regular team member role.
• The “C” member will be the facilitator for week 3, and then the minute taker in week 4 and the timekeeper in week 1. A week without C’s assigned role is week 2.
• Member “D” will be the meeting facilitator for week 4, and then the minute taker in week 1 and the timekeeper in week 2. Week 3 will be without D’s special role.

Using a role rotation process can help a team cross-train and become a more flexible team with better group knowledge of all work tasks. During rotation, members rotate roles with each other so that everyone helps lead the team toward self-management. Teams grow best when they have a supervisor or facilitator who can organize themselves and how their team accomplishes their work and assign responsibility for their various team roles. Note:
